Why we invested a full quarter in rethinking our onboarding.

We spent a full quarter on onboarding when we could have shipped a dozen other things instead. It was the least glamorous decision we made all year, and I still think it was the right one.

Onboarding is the only part of the product every single person experiences the same way, on their worst possible context — a new app, no habits formed yet, no reason to be patient with us. If we couldn't earn trust in that first five minutes, nothing else we built would matter.

Culture isn't a department, it's the way you show up every day — and that includes the way a brand-new user is greeted before they've done anything to earn our attention. We wanted the first five minutes to already feel like the community, not a form standing between someone and the community.

It cost us a quarter of feature velocity. It bought us a much higher share of people who stuck around long enough to see why they came.
